How Marketing Consultants Charge in India: Fee Structures Explained

Short answer: marketing consultants in India charge in one of five ways: a fixed fee for a defined project, a monthly advisory retainer, a Fractional CMO retainer based on committed days, an hourly or daily rate, or a percentage of media spend. The structure tells you more about what you will get than the number does. Pay for ownership of an outcome and senior time; be careful with anything priced on activity or on how much you spend.

Why the fee structure matters more than the fee

Founders usually ask “how much does a marketing consultant cost?” The more useful question is “what am I paying for, and what does the consultant gain by my spending more?” A consultant paid a percentage of ad spend benefits when you spend more. An agency paid per deliverable benefits when you need more deliverables. A consultant paid a fixed retainer for a result benefits when the result arrives. Every structure is legitimate; each one points the consultant’s attention somewhere, and you should know where before you sign.

The five fee structures

1. Fixed-fee project (diagnosis, audit, strategy)

A defined piece of work with a defined output: a marketing audit, a growth diagnosis, a go-to-market plan, a brand positioning. Scope and deliverables are agreed up front, the fee is fixed, and the timeline is typically two to six weeks. This is the right first step for most businesses because it is low-commitment, it produces a decision, and it tells you whether the consultant is worth retaining. My own engagements start here: a diagnosis and priority plan before anything ongoing.

2. Monthly advisory retainer

A fixed number of hours or sessions a month for strategic input: reviewing plans, challenging decisions, coaching the in-house marketer. Useful when you have a team that can execute and need senior judgement on tap. Its weakness is that advice without ownership is easy to ignore; if nobody on your side is accountable for acting on it, the retainer becomes an expensive conversation.

3. Fractional CMO retainer (committed days)

A senior marketing leader works inside your company for a fixed number of days a month, owns the strategy, the team and the agencies, and answers for pipeline and revenue. The fee is based on committed days and the scope of ownership, not on your media spend and not on deliverables. This is the structure I work in for ongoing clients, and it is the closest thing to a full-time CMO without the salary, ESOPs and notice period. How it differs from an agency is covered in Fractional CMO vs marketing agency.

4. Hourly or daily rate

Common with freelancers and for short, specialist input. Transparent and flexible, but it prices time rather than outcomes, so the incentive is to take longer. Fine for a workshop or a second opinion; a poor basis for leading a marketing function.

5. Percentage of media spend or performance-linked fees

Standard for agencies managing paid media (a percentage of ad spend) and sometimes offered by consultants as a share of revenue or leads. Percentage-of-spend aligns the agency with spending more, which is why a Fractional CMO who does not earn from your spend should set and review the budget. Performance-linked fees sound fair, but they attribute a company’s revenue to one input, which neither party can measure cleanly, and they reward short-term tactics. I do not work on performance-linked fees for that reason.

What actually drives the fee

SenioritySomeone who has led marketing for a company at your scale costs more, and makes fewer expensive mistakes with your budget
OwnershipAdvice is cheaper than accountability. A consultant who owns the number carries risk you would otherwise carry
Days committedA Fractional CMO at four days a month and one at ten are different engagements with different fees
ScopeStrategy only, or strategy plus team, agencies, measurement and leadership meetings
Stage and complexityA single-product company in one city and a multi-brand group expanding across states need different depth

What you should get for the fee

Whatever the structure, a marketing consultant should leave you with four things: a written diagnosis of where growth is leaking, a set of decisions (segments, offer, channels, budget) with the reasoning, targets with owners and a review rhythm, and tracking that shows whether it is working. If a proposal lists deliverables (posts, campaigns, reports) but not decisions, you are reading an agency proposal, whatever it is called.

Questions to ask before you sign

  1. What are you accountable for? Activity, or a number tied to revenue?
  2. How do you earn more? If the answer is “when you spend more”, decide whether you want that incentive setting your budget.
  3. Who does the work? The person you met, or a junior team?
  4. What happens in the first 30 days? A diagnosis should precede any recommendation to spend.
  5. How do we stop? Notice period, what you keep (plans, data, accounts), and whether the system runs without them.
  6. What would you tell me not to do? A consultant who cannot name something you should stop is selling, not advising.

How I structure engagements

Two structures, and a free conversation before either. A fixed-fee diagnosis and priority plan, usually four to six weeks, that ends with decisions you can act on with or without me. Then, if there is a fit, a Fractional CMO retainer for a committed number of days a month, where I lead marketing as part of your leadership team and answer for the number. No percentage of spend, no performance-linked fee, no activity-based billing. I quote after a 30-minute call, because a fee without a diagnosis is a guess.

Frequently asked questions

How much does a marketing consultant cost in India?

It depends on the structure (project, retainer, Fractional CMO, hourly or percentage of spend), the seniority of the person, the days committed and the scope of ownership. A fixed-fee diagnosis is the lowest-commitment way to find out what a specific consultant is worth to your business before retaining them.

What is the difference between a marketing consultant’s fee and an agency’s retainer?

An agency retainer buys execution: campaigns, content, channel management, usually priced on scope or a percentage of media spend. A consultant’s fee buys judgement and, in a Fractional CMO engagement, ownership of the outcome. Most growing businesses need both, with the consultant setting the agency’s brief.

How much does a Fractional CMO cost in India?

Fractional CMO retainers are priced on committed days per month and scope of ownership, not on media spend. The right comparison is with the fully loaded cost of a full-time CMO (salary, ESOPs, notice period, hiring risk) for a fraction of the time, rather than with an agency retainer, which buys something different.

Are business consultant fees in India charged the same way?

Largely yes: fixed-fee projects, retainers and day rates. Business consulting usually starts earlier than marketing (the offer, the priorities, the operating rhythm). See business consultant in Ahmedabad for how that engagement works.

Should I pay a marketing consultant on results?

Be cautious. Revenue has many inputs, and a fee tied to one of them rewards short-term tactics and creates arguments about attribution. A fixed fee for ownership, reviewed against agreed targets, keeps the incentive on your long-term growth.

Do you publish your fees?

No, because the right engagement depends on the diagnosis. The structures are published above, and I quote after a free 30-minute conversation.
