A national animation and VFX education brand’s Ahmedabad centre was generating 10–15 enquiries a day and converting almost none of them. The problem was not lead volume. It was that no system existed to carry a lead from interest to admission. Rebuilding that system took daily enquiries to 100–120 and cut marketing cost in half.

What they thought the problem was

“We need more enquiries.”

It is the most common brief I receive, and it is almost always wrong. This was a brand with genuine equity — part of a national group, operating since 1996, with over a million students trained. Awareness was not the constraint. The centre was already receiving enquiries every single day.

What it could not do was convert them.

What the problem actually was

Six things were broken, and only one of them was a marketing problem.

  • No tracking of any kind. There was no end-to-end visibility of what a prospective student did after they raised their hand. Nobody could answer “where do we lose them?” because nobody was measuring.
  • A website that argued against enrolment. Confusing navigation, dated interface, and content that described courses instead of explaining what they were worth.
  • No funnel. Enquiries arrived and sat there. There was no structured path from first contact to counselling to admission.
  • Disconnected channels. Search, social, Maps, radio and print were each running as separate efforts, so spend on one could not compound with another.
  • Weak discoverability. Thin visibility across search, social and Google Maps — the three places a parent in Ahmedabad actually looks.
  • And yes, some marketing. But it was the sixth problem, not the first.

The reframe

This was not a demand problem. It was an architecture problem wearing a demand problem’s clothes. Spending more on ads would have bought more enquiries to lose.

The three moves that mattered

1. Instrument before optimising

Analytics, behaviour tracking and automated follow-up went in first. Not because tracking generates revenue, but because you cannot fix a funnel you cannot see. Within weeks there was an answer to where prospects were dropping out — and it was not where the team had assumed.

2. Rebuild the platform, then the interface

The site was migrated to WordPress for speed and content flexibility, then redesigned around how a seventeen-year-old and their parent actually evaluate a course. An LMS was integrated so that enrolled students had a structured place to go, which turned the website from a brochure into an operating system for the centre.

3. Make every channel feed one funnel

SEO, paid search, social, Google Maps, radio and print were unified into a single strategy with one destination and one measurement framework. Offline stopped being a separate budget line and started being a top-of-funnel input that could be attributed.

The number I care about most is the third one. Enquiries rising eight-fold is impressive but explicable — you can buy that. Enquiries rising eight-fold while spend halves only happens when the system underneath the marketing starts working. That is the difference between buying growth and building it.

The transferable principle

If you are getting enquiries and not getting customers, more marketing will make the problem more expensive, not smaller. Instrument the funnel first. Find the actual leak. Almost every time, it sits somewhere between the enquiry landing and a human following up — which is an operations and technology problem that marketing budget cannot solve.
